Activity metrics alone don't demonstrate whether the program is actually moving the business.

A customer who's been a strong advocate suddenly becomes unresponsive after a rocky experience with a different part of the company, like support or billing. How do you handle it?

I'd reach out directly to understand what happened and acknowledge the issue honestly rather than pretending it didn't happen or pushing forward with advocacy asks as if nothing changed. Rebuilding trust after a bad experience elsewhere in the company usually needs to happen before the advocacy relationship can continue.

Sales wants to use a top advocate for a high-profile reference call on very short notice. How do you handle the request?

I'd check in with the advocate honestly about their availability and comfort rather than committing them without asking first, since overcommitting an advocate erodes the relationship even if it helps close one deal. If the timing doesn't work, I'd look for another appropriate advocate rather than pressuring the first one.

How would you approach building an advocacy program from scratch at a company that's never had one before?

I had more potential advocates than I could deeply engage with at once.
